🗓️ THIS WEEK: The Bottleneck Audit
If I had to pick the single most common problem I see inside PR and marketing agencies under 50 people, it's this:
The founder is the system.
Not a person within a system. Not a leader of a system. The actual system itself.
Every approval, every client question, every proposal, every hiring decision, every scope conversation — it all routes through one person. You.
And the cruel irony is that the better you are at your craft, the worse this gets. Because clients trust you. Your team trusts you. And so the dependency deepens with every win.
Here's what this costs you:
The average agency founder I work with is making 40–60 micro-decisions per day that their team could handle. At even 3 minutes per decision, that's 2–3 hours of your day gone — not to strategy, not to growth, not to your life — to being a human routing system.
Multiply that by 250 working days and you've spent 500–750 hours this year being a bottleneck.
That's roughly 20–30 full working weeks.
Gone.
THE SYSTEM: Decision Triage
The fix isn't hiring more people. It's installing a decision filter so your team stops routing everything to you by default.
Here's the simplest version I use with clients — I call it the 3-Tier Decision Stack:
TIER 1 — Team Decides, No Approval Needed
Anything within an existing SOP, under a defined budget threshold, or inside an established client relationship rhythm. Your team handles it and logs it. You find out in your weekly review, not in the moment.
Examples: scheduling client calls, sending routine reports, approving content within agreed scope, routine vendor payments under $X.
TIER 2 — Team Decides, Notifies You
Anything slightly outside the norm that doesn't require your input but you'd want to know about. They act, then tell you.
Examples: a client requesting a small scope addition, a team member flagging a missed deadline, a tool subscription renewal.
TIER 3 — Founder Required
Only the things that genuinely need your judgment, your relationship, or your authority. New client contracts. Significant scope changes. Hiring and firing. Strategic pivots.
The goal: 80% of daily decisions should live in Tiers 1 and 2 within 90 days.
Right now for most agencies it's the inverse.
THE ACTION: Do This Before Next Week
For the next 5 working days, keep a running note on your phone.
Every time someone asks you to make a decision or approve something, write it down. Just a quick note — what it was, how long it took.
At the end of the week, sort your list into Tier 1, 2, and 3.
You'll immediately see which decisions you can start delegating with a simple SOP or a clear "here's how we handle this" conversation with your team.
That list becomes your first delegation roadmap.
No fancy tool needed. Just awareness first.
🤖 AI CORNER: Let Claude Handle Your Tier 1 Decisions
Once you've mapped your Tier 1 decisions, a significant number of them can be handled — or at least prepped — by AI before your team even gets involved.
Here's a simple Claude prompt you can install inside your team's workflow today:
PROMPT:
You are an operations assistant for [Agency Name], a [type] agency. When a team member brings you a client request or internal question, your job is to:
1. Check if it falls within our standard scope (I'll paste our scope guidelines below)
2. Draft a response or recommended action based on our existing SOPs
3. Flag anything that falls outside standard scope for founder review
Our scope guidelines: [paste your service scope here]
Our SOPs: [paste or link your relevant SOPs]
This doesn't replace your team's judgment. It gives them a first-pass filter so they arrive at decisions faster — and arrive at YOU less.
