TWO THINGS FROM AOL THIS WEEK
AOL Builds.
Three AI-powered tools built specifically for PR and marketing agencies — PM/Client Dashboard, Media Pitching Engine, and Reporting Flow. Flat fee, owned outright, self-hosted. Details at agencyownerlab.com/builds. More coming soon.
Something new is coming — and I want to know if you want in.
We're putting together a set of AI tools, skills, and workflows for agencies in three tiers: DIY (buy and set up yourself), DFY (we build it for you), and DWY (live monthly workshops with a small group, set it up together, get support as you go). I'm not ready to announce all the details yet — but I'm collecting the waitlist now so founding members get first access and founding pricing. Join the waitlist →
Here's the conversation I keep having with agency founders who've been using AI for six months or more:
"We're using AI for a lot of things now. But honestly, I can't tell you if it's actually saving us money."
They're not wrong to be confused. The tools are working — tasks are faster, drafts are better, research takes less time. But the cost structure of the business hasn't moved. The team is the same size. The margin is roughly where it was.
AI made the work faster. It didn't reduce the cost of doing the work.
The reason is almost always the same: the work was never documented.
AI can accelerate a step in a workflow. It can't restructure a workflow it doesn't know exists. If the process lives in someone's head — if it's just "how we do things" rather than a defined sequence of steps with inputs, outputs, and time estimates — AI will make the person doing it slightly faster. It won't change how much it costs the agency to produce the work.
The agencies seeing real cost reduction from AI all started with one thing: a documented workflow. Not a vague description. Not a Notion page nobody reads. A specific, step-level map of how a piece of work actually gets done — who does what, how long each step takes, and what the output of each step feeds into next.
That map is what makes AI cost reduction possible. Without it, you're putting a faster engine in a car with no road.
📍 THIS WEEK: Why AI Doesn't Reduce Costs Without Documented Workflows
There are two ways AI can affect costs in an agency. Most founders are getting the first one. Almost none are getting the second.
Effect 1 — what most agencies get | Effect 2 — what documented workflows unlock |
|---|---|
Tasks get faster — same person, same work, less time | Steps get removed — the workflow itself changes because AI handles whole steps |
Output quality improves at the same cost | Cost per unit of output drops because fewer human hours are in the process |
Individual productivity increases | Team capacity increases without headcount increase |
The founder can see AI working | The P&L can see AI working |
Effect 1 is real and valuable. But it doesn't move the cost structure. Effect 2 is what changes the business economics — and it requires knowing specifically which steps in a workflow are happening, who is doing them, how long they take, and which ones AI can absorb entirely. You can't get there without the documented workflow. The map comes first.
🔧 THE SYSTEM: The Workflow Cost Audit
Five steps. One workflow. Run this on whatever piece of work costs your agency the most time right now.
STEP 1 — Pick One Workflow. One recurring workflow your team runs weekly or monthly. Client reporting, content production, media research, new client onboarding, social content production — whatever feels most expensive or most broken right now.
STEP 2 — Document Every Step. Write down every step in order. For each step: who does it, how long it takes, what goes in, what comes out. The fast method: record a Loom of yourself walking through the workflow, paste the transcript into Claude, ask it to extract every step with a time estimate. 15 minutes instead of an hour.
STEP 3 — Calculate the Current Cost. Hours per run × blended team rate × runs per month × 12 = annual cost. Most founders find a workflow that feels routine is costing $24,000–$96,000 per year in team time.
STEP 4 — Identify AI Insertion Points. For each step: AI-full (AI handles it entirely), AI-assist (AI drafts, human refines), or Human-only (requires judgment or relationship AI can't replicate). Most workflows: 30–40% AI-full, 30–40% AI-assist, 20–40% human-only.
STEP 5 — Calculate Projected Savings. AI-full steps drop to near-zero human hours. AI-assist steps drop 50–70%. Recalculate the cost. The difference is your AI cost reduction opportunity for this one workflow.
The Workflow Cost Audit walks through all five steps with fillable tables — run it in 90 minutes and arrive at a specific, defensible cost reduction number. Free download: [WORKFLOW AUDIT]
If you run this audit and want to turn the findings into an actual build — or do it together in a live workshop — that's what the AOL toolkit and workshop offerings are designed for. DIY workflow packs, DFY builds, and live done-with-you workshops. → Join the waitlist: agencyownerlab.com/waitlist
⚡ THE ACTION: Document One Workflow This Week
One workflow. Not the whole agency. Just the one that feels most expensive or most broken right now. Pick it. Record yourself doing it. Run the transcript through Claude to extract the steps. Time each step. Calculate the monthly cost using your blended team rate.
At the end of the week you'll have: a documented workflow, a real cost number, a list of AI insertion points, and a projected savings number. More clarity on your AI cost reduction opportunity than most agencies have after a year of using the tools.
🤖 AI CORNER: Document Any Workflow in 20 Minutes With Claude
Step 2 of the audit — documenting every step — is where most founders stall. Here's the prompt that does it in 20 minutes. Talk through the workflow like you're explaining it to a new hire. Claude handles the extraction.
PROMPT: "I am going to describe a recurring workflow in my agency. As I talk through it, please: 1) Extract every discrete step in the order it happens 2) For each step: who does it, what the input is, what the output is, how long it takes, and whether AI could handle it fully, assist with it, or it requires a human 3) At the end: count of steps by category, the two steps where AI creates the biggest savings, and the minimum viable AI version of this workflow. Here is the workflow: [describe it naturally — Claude will organize it]"

🧰 TOOLS OF THE WEEK
This week's picks are all oriented around workflow documentation and time visibility — the two things you need before AI cost reduction becomes possible.
Scribe scribehow.com
Automatically creates step-by-step guides as you click through any process — screenshots, annotations, and instructions generated from your screen recording in real time. The fastest way to document a workflow that currently lives in someone's head. Free tier covers most use cases; paid from $23/month.
Tango tango.us
Similar to Scribe — visual walkthroughs from screen recording, optimized for browser-based tools. Integrates directly with Notion and Confluence. Free tier; paid from $16/month.
Trainual trainual.com
Business playbook platform for growing teams — document workflows, SOPs, and processes in a structured format that new team members can onboard from. For agencies building a full documented operating system. Free trial; paid from $49/month.
Whimsical whimsical.com
Visual workflow mapping — flowcharts and diagrams in a clean, fast interface. Good as a first pass on Step 2 before you document steps in detail. Free tier; paid from $10/month.
Clockify clockify.me
Free time tracking with project and client breakdowns — gives you the actual time data needed for Step 3 of the audit. Most agencies guess at how long things take; Clockify gives you the real number within a week. Free forever for unlimited users.
📊 BY THE NUMBERS
The number that should bother you
If you've been using AI tools for six months or more and can't point to a specific workflow where your cost per unit of output has measurably decreased — you have AI adoption without AI strategy. One workflow, documented, audited, and rebuilt with AI in the right steps is usually worth $15,000–$40,000 per year in recovered margin. Most agencies have five workflows that qualify.
73%.
That's the percentage of agency founders who report using AI tools regularly — but fewer than 20% say they've seen a measurable reduction in operating costs. The gap is almost entirely explained by workflow documentation: the agencies in that 20% are operating with defined, step-level workflows. The tools are the same. The difference is the map.
